Begin with commercial capacity
Before increasing demand, confirm how much work the business can serve profitably and how quickly leads can be followed up. More enquiries do not create growth when delivery capacity, sales response or cash flow cannot support them.
Set a realistic contribution target and work backwards through average order value, margin, conversion rate and sales cycle. Make assumptions explicit.
Fund learning and performance separately
Protect proven activity while reserving a defined testing budget for new audiences, messages and channels. Tests need enough time and volume to answer one clear question.
Do not spread a small budget across too many channels. Concentrated learning is more useful than thin activity that never produces a confident conclusion.
Judge quality, not volume
Track cost per qualified opportunity, progression through the sales process and contribution—not just clicks or form completions. Connect marketing reporting with sales outcomes.
Review the budget as a portfolio: maintain, improve, scale or stop each activity based on current evidence and strategic value.
